What a bad culture can look like

And how to catch it before it forms.

In part one of this series, we talked about what good culture looks like at Clearbox. This is the more difficult post to write.

Bad cultures rarely announce themselves. They develop gradually, through a series of decisions that each made sense at the time. But, by the time the damage is visible, it’s already deep. Having seen it up close, here’s what it actually looks like, and how it tends to happen.

 

It usually starts with a gap

Most culture problems we’ve observed don’t begin with a bad leader or a toxic environment. They begin with a moment of disruption like a restructure, a wave of departures, a period of rapid growth. And that leaves a significant gap in the team.

How a business responds to that gap matters enormously.

Before we state this point, we want to point out that we are HUGE fans of hiring junior colleagues. It’s something we’ve built our agency on since day one. This is simply a point of illustration and not a hill we will die on. Here we go. 

One of the most common responses to finding a big gap in the team is to hire junior staff. Bring in people you can shape, people who’ll grow with the business. In theory, that makes sense. In practice, it creates two problems that are easy to underestimate.

The first is scale. You can mentor people, but you can’t mentor ten people simultaneously while also running a business. Leaders get stretched too thin, development falls through the cracks, and the people hired to grow don’t get the guidance they need to do so.

The second is cultural mismatch. We’ve seen businesses adopt progressive, high-autonomy working models. The Netflix approach of high freedom and high responsibility is a good example. But without considering whether their team is actually ready for it, it can fall short. 

The Netflix philosophy works well for people who are mature in their careers, who have the life context and experience to thrive with autonomy. It’s much harder for an inexperienced team who need structure and direction first. Freedom without foundation isn’t liberating. It’s just ambiguous.

The responsibility for this sits with leadership, and not with the inexperienced team. They need to be led and if you can’t lead them, then problems happen. 

 

What it looks like from the inside

Once a culture starts to erode, the signs tend to follow a recognisable pattern.

People stop speaking up.

When a team doesn’t have the experience or the psychological safety to contribute, silence fills the space. This isn’t always about fear. Sometimes it’s simply that people don’t yet know enough to know what to say, and no one has had the time to teach them. Either way, you lose the honest feedback that keeps a business healthy. Innovation stalls. Problems go unspoken. Leaders start hearing what people think they want to hear, rather than what’s actually true.

The best people leave first. 

This is one of the most painful dynamics of a struggling culture, and one of the most consistent. The people with options (the talented ones, the ones other employers want) are always the first to go. What remains isn’t a resilient core. It’s the people who haven’t found the exit yet. That’s not a foundation. It’s a countdown.

Turnover becomes self-fulfilling. Every departure makes the remaining team more anxious, more overloaded, and more likely to follow. The momentum, once it builds, is very hard to reverse. What started as a few individual decisions to leave becomes a pattern that takes on a life of its own.

 

The investment trap

One of the subtler warning signs (and one that’s easy to miss) is what we’d call the investment trap.

A leader who genuinely cares about their team will often respond to a struggling culture by investing more. More bonuses. More benefits. More gestures of goodwill. The intention is right. But investment alone doesn’t fix a culture problem, and when it isn’t met with the engagement or the reciprocity a leader hoped for, the result is frustration on both sides.

The team feels the pressure of expectation without always understanding what’s being asked of them. The leader feels they’re giving a great deal and seeing very little of it land. The relationship quietly deteriorates. Not through any dramatic moment, but through a gradual accumulation of misalignment.

This is often where the real wake-up call comes. Not in a single resignation or a confrontational meeting, but in the slow realisation that the environment you’ve built and the environment you intended to build are two different things.

 

What tends to go wrong at the core 

When we look back at cultures that have struggled, two things stand out above everything else.

The first is fit. Culture isn’t just about being good to people. It’s about building an environment that actually matches the team you have – whether that’s their experience level, their needs, their stage of career. A model that works brilliantly in one context can cause real damage in another. The Netflix philosophy, applied to the wrong team at the wrong time, is a good example. Good intentions and a compelling framework are not enough if the fit isn’t right.

The second is honesty. Sustaining a business is genuinely hard, and there will be periods where things go wrong. The measure of leadership in those moments isn’t whether the problems exist (there’ll always be problems) – it’s whether you’re honest enough to look at them clearly and change course. The warning signs are almost always there before the crisis. The question is whether anyone is reading them for what they are.

 

What to watch for

If any of this feels familiar – a team that’s gone quiet, a high turnover you can’t quite explain, a sense that your investment in people isn’t landing the way you hoped, then the instinct is often to look either entirely inward or entirely outward. To blame yourself, or to blame the team.

The truth is usually more complicated than that.

Ask yourself whether the environment you’ve built actually matches the team you have. Ask whether you’re giving people what they need to succeed, or what you think they should want. Ask whether your leadership model suits your current reality, not just your ambition for what the business could be.

Bad cultures are rarely built on bad intentions. They’re built on good intentions, applied in the wrong direction, for slightly too long.

 

The good news is they can be rebuilt. We’ve seen that too.
